Rebuilding how a live ordering platform ships, without taking it offline for a day.

When I joined uEngage, orders were coming in through four channels: App, Web, Kiosk and WhatsApp. Each one moved at its own speed. There was no shared product model underneath them, and design turnarounds were slow enough to stall everything downstream.

The fix was not more people. I started by writing down how we make decisions: what gets built, who decides, and what done means. Then I rebuilt the team's operating rhythm around that document, and took the kiosk revamp end to end: audit, gap analysis, redesign, prototype, ship.

The revamped kiosks are live in outlets across the city today, and the team ships several times faster than it did when I arrived.

What it taught me

Clarity ships faster than headcount. The turnaround did not improve because we hired more designers. It improved because we decided, in writing, how we decide.
